Anything requiring judgment

Should we offer this customer a discount? Should we make an exception to the policy? Should we escalate this to the account manager? These decisions require context that AI doesn't have — the customer's history, their value to the business, the precedent this sets, the political dynamics of the account. AI can surface the data that informs the decision. It shouldn't make the decision.

Emotional or high-stakes conversations

Contract negotiations. Service failures that affected the customer's business. Situations where the customer is deciding whether to stay or leave. These conversations require reading between the lines — hearing what someone isn't saying, recognizing when a question is really a test, knowing when to pause instead of respond. AI doesn't pause. It produces output. That's the opposite of what these moments need.

The "could a customer tell?" test

Before sending any AI-assisted communication, run one test: if this customer read this message and suspected it was written by AI, would they be right?

The tells are consistent:

  • Generic empathy openers. "Thank you for reaching out!" and "I understand your concern" in every message, regardless of context. Real humans vary their openings based on the situation.
  • Perfect grammar with no personality. AI writes clean sentences that sound like nobody. No contractions where a human would use them. No sentence fragments for emphasis. No voice.
  • Over-structured responses. Numbered lists and bullet points in a reply that should be two conversational sentences. AI defaults to structure. Humans default to conversation.
  • Repeating the customer's question back. "I see you're asking about your billing cycle" — AI does this because it was trained on customer service scripts that do this. Customers recognize the pattern.
  • Closing with a non-question. "Is there anything else I can help you with?" at the end of every message, even when the conversation clearly isn't over. Real agents read the flow.

Good and bad AI customer responses: side by side

Here's the same scenario handled two ways. A long-term customer emails about being charged twice for the same invoice.

The AI-obvious version:

Thank you for reaching out to us! I understand your concern regarding the duplicate charge on your account. I can see that invoice #3847 was processed twice on April 12th. I have initiated a refund for the duplicate charge, which should appear in your account within 5-7 business days. We sincerely apologize for any inconvenience this may have caused. Is there anything else I can help you with today?

Technically correct. Also obviously generated. The opener is generic, the empathy is formulaic, the closing is scripted, and there's no acknowledgment that being double-charged is genuinely disruptive — especially for a customer who's been with you for years.

The human-edited version:

Hi Sarah — you're right, invoice #3847 hit your card twice on April 12th. That's our error and I've already pushed the refund through. You should see it back within 3-5 business days, but if it hasn't landed by Thursday, reply here and I'll escalate it directly. Sorry about the hassle, especially on an account that's been running smoothly for as long as yours has.

Same information. Different signal. The second version uses the customer's name naturally, gives a specific follow-up date, offers a concrete next step, and acknowledges the relationship — all things that take a human about 45 seconds to add to an AI draft.

Building the workflow

The operational model that works is simple: AI drafts, human edits, human sends. The specific implementation depends on your tools, but the principles don't change:

  1. Feed the AI real context. Customer name, account history, the specific issue, the tone of their message. The more context, the better the draft.
  2. Set voice constraints. Tell the AI to write in your company's voice — short sentences, contractions, no corporate filler. Better yet, give it three examples of real messages your team has sent that sound right.
  3. Human review is non-negotiable. Every message gets read by a person before it goes out. Not skimmed — read. The review takes 20-30 seconds for straightforward replies. That's the cost of maintaining trust at scale.
  4. Escalation triggers are explicit. Define the categories that skip AI entirely: complaints, cancellations, legal mentions, anything with emotional weight. These go straight to a human, with the AI providing a summary brief instead of a draft response.

Most teams measure AI communication success by response time and ticket volume. Those metrics tell you the system is fast. They don't tell you the system is working.
