But the skills gap most teams are facing isn't an expertise gap. It's a literacy gap. And literacy doesn't require a six-figure training contract. It requires structure, practice, and one person willing to go first.
External AI consultants and training firms have a structural problem: they don't know your workflows. They can teach general prompt engineering, tool features, and best practices. What they can't teach is where AI fits into the specific way your team writes proposals, triages support tickets, or prepares board decks.
Internal training solves this automatically. When someone on your team demos how they used AI to cut a three-hour report down to forty-five minutes, every person in that room understands the context. They know the report. They know the data source. They can replicate the approach that afternoon.

The lowest-friction way to begin is a 30-minute demo over lunch. One person shows one thing they've done with AI in the last week — not a tutorial, not a polished presentation. A real task, start to finish, with the ugly parts included.

Run these weekly. Rotate the presenter. Keep the format loose — five minutes of demo, twenty-five minutes of questions and experimentation. Within a month, you'll have a room full of people who have tried AI on real work, which is more valuable than a room full of people who completed a certification.
The second thing that happens naturally from lunch-and-learns: people start collecting prompts that work. Formalize this into a shared document — a Google Doc, a Notion page, a channel in your messaging platform. The format doesn't matter. The habit does.

Structure it simply: once a week, the pair spends 30 minutes working on a real task together using AI. The experienced user drives the first session. The beginner drives the second. By session three, the beginner is self-sufficient on the basics and the experienced user has usually learned something from explaining their process out loud.
This approach scales better than training sessions because it embeds learning into actual work. Nobody has to block a calendar day for a workshop. The 30 minutes replace 30 minutes of work that was going to happen anyway — it just happens with a second set of eyes and an AI tool open.
The paid AI training market is enormous and largely unnecessary for building literacy. Free resources have caught up — and in some cases, surpassed — what you'd get from a $2,000-per-seat corporate training program.

The right move is to match the resource to the person. Someone who's never touched AI benefits from a structured course. Someone who's been experimenting but hitting walls benefits more from pairing with a colleague or spending time in the prompt library. One size fits no one.
Most AI training programs fail because they don't define what success looks like. If your goal is "everyone should be good at AI," you'll never get there — that target moves weekly as the tools change.

Weeks 1–2: Identify your two or three strongest AI users. Ask them to each prepare a 5-minute demo of something they've done with AI at work. Schedule the first lunch-and-learn.
Weeks 3–4: Launch the shared prompt library. Seed it with the demos from the first two sessions. Pair up experienced users with beginners — aim for two or three pairs to start.
Weeks 5–6: Point anyone who wants structured learning toward a free course. Keep the lunch-and-learns running weekly. By now, beginners from the first round should be generating their own demos.
Weeks 7–8: Assess where you are against your literacy bar. Who's comfortable identifying AI opportunities? Who can evaluate output reliably? Where are the remaining gaps? This assessment tells you whether you need to keep running the same program or adjust — and whether any specific roles or functions need deeper, more targeted support.
This costs nothing beyond the time your team is already spending on the work. The lunch-and-learns replace a meeting. The pairing replaces solo work. The prompt library replaces individual trial and error. The efficiency gain pays for the time investment within the first month.

Not initially. During the literacy phase, let people use whatever tool they're comfortable with. Standardization matters when you're integrating AI into workflows, purchasing enterprise licenses, or building shared systems. During the learning phase, tool diversity is actually useful — your prompt library ends up with notes about which tools handle which tasks better, and that knowledge informs your eventual standardization decision.
Against the three-part literacy bar: identification, evaluation, and communication. After 60 days, survey your team on three questions. "Can you name two tasks in your role where AI could save time?" (identification). "In the last week, did you catch AI output that was wrong or inappropriate before using it?" (evaluation). "Could you write a prompt for a task you haven't tried yet?" (communication). If most of your team answers yes to all three, the training worked. If not, you know exactly which capability to focus on next.
